Modernizing a global multi-brand POS across a $10B+ optical retail network

Smart Data partnered with one of the world's largest optical retail groups to migrate a legacy JSP-based point-of-sale system to a modern React single-page application, deployed across multiple retail brands and global geographies on a 12 to 14 person team.

The client operates one of the world’s largest specialty retail networks: multiple distinct retail brands across thousands of stores in multiple countries, on a single underlying transaction infrastructure. The legacy point-of-sale system was a JSP-based platform that had served the business reliably for years, but it was locked to a delivery model that couldn’t extend to modern web, tablet or in-store touchscreen experiences. Each brand inside the portfolio had its own operational workflow and visual identity but shared the underlying transaction engine.

Smart Data partnered with the client’s internal engineering team to migrate the POS from JSP to a modern React single-page application, preserving the underlying business logic while replacing the operator experience. The work spanned multiple retail brands and global geographies on a 12 to 14 person team, structured around phased brand-by-brand rollout rather than a single global cut-over.

The challenge

Replacing a working POS at global scale is a different problem than replacing a working POS at one location. Four constraints shaped the project:

  • The JSP-based POS was functional, but the delivery architecture couldn’t extend to modern browsers, tablets or in-store touchscreens without significant rework
  • Multi-brand support meant the platform had to flex across distinct in-store workflows, visual identities and operational rules without forking the codebase
  • Global rollout required multi-language, multi-currency and multi-region tax and pricing logic, all from a single shared platform
  • POS replacement at this scale can’t disrupt store operations; every brand cut-over has to be transparent to the operator and the customer at the register

The POS sits at the cash register. There’s no margin for downtime, no tolerance for retraining operators on the fly, and no excuse for a slow transaction. The replacement had to feel like an upgrade to operators, not a system they had to relearn under pressure.

The solution

Smart Data partnered with the client’s internal engineering organization on a multi-year modernization engagement. The 12 to 14 person Smart Data team integrated alongside the client’s product owners, internal engineers, QA and brand-specific operational leads. Cut-overs ran brand by brand rather than as a single global event.

Key implementation highlights

  • React single-page application replacing the JSP front end across desktop, tablet and in-store touchscreen surfaces
  • Wrapper approach to legacy business logic preserving the underlying transaction engine while replacing the presentation and workflow layers
  • Multi-brand theming and configuration so each retail brand inside the portfolio could carry its own visual identity, pricing rules and operational workflow from a shared platform codebase
  • Multi-language, multi-currency, multi-region tax handling for a global retail footprint
  • Brand-by-brand phased rollout minimizing the operational risk of a single global cut-over
  • In-store cut-over coordination with internal training and operational teams, brand by brand, market by market

Multi-brand POS at global scale is a real test of platform configurability. Each brand has its own visual identity, pricing model and operational workflow, but the underlying transaction engine and integration patterns stay the same. The architecture’s success depended on building the right separation between brand-specific configuration and shared platform capability.

The results

After the multi-year rollout, the modernized POS was running across the client’s brand portfolio:

  • A modern React single-page application replaced the legacy JSP POS across multiple retail brands

  • The platform foundation unified across global geographies, currencies and tax regimes

  • The underlying business logic the previous platform captured stayed intact through the migration

  • A repeatable delivery pattern emerged that the client can apply to additional brands without re-platforming

Enterprise POS modernization at this scale lives or dies on platform configurability. The 12 to 14 person Smart Data team plus the brand-by-brand rollout pattern delivered modernization without disrupting the operational reality of thousands of stores across multiple brands and countries.
